Are You a Racehorse or a Pack Mule? – You Can’t Be Both.
A while back, I was in a workshop talking about performance with a few friends. One of them was discussing what it really takes to perform at the highest level. The conversation kept circling around one idea:
The best performers in the world do fewer things better.
During that conversation, someone overheard us talking and walked over. He said, “You guys are racehorses.”
We looked at him and said, “What do you mean?”
He said, “Think about it. What does a racehorse do?”
We said, “They run fast.”
He replied, “Exactly. That’s all they do.”
Racehorses don’t make their own food. They don’t clean the barn. They don’t groom themselves. They don’t carry equipment.
They train. They prepare. And when it’s time to race, they run as fast as they possibly can.
That’s it.
And that idea stuck with me.
Not long after that conversation, I was speaking with a group of producers who were explaining all the different things they were doing every day.
Operational tasks. Administrative work. Client service issues. Internal projects.
And then on top of that, they were expected to produce new business.
Listening to everything they had on their plates, a question came to mind.
I asked them:
“Are you a racehorse… or a pack mule?”
The room went quiet. Because you can only be one.
You cannot win races as a racehorse if you’re carrying everyone else’s weight.
The Role of the Racehorse
Racehorses are built for one thing: speed and performance.
They have to prepare constantly so that when the race begins, they’re ready to compete against other racehorses.
Because that’s the reality.
Racehorses compete against racehorses.
Not pack mules.
If a racehorse spends its time carrying loads, handling tasks that slow it down, or doing everything for everyone, something happens:
They might still show up to the race.
But they won’t win.
They simply won’t have the energy, focus, or preparation required to compete at that level.
Now here’s where people misunderstand the analogy.
A pack mule is not less important than a racehorse.
In fact, the opposite is true.
Pack mules carry the weight that makes the journey possible. They move resources. They support the mission. They make sure everything gets where it needs to go.
Without them, the racehorse never even gets to the track.
The problem isn’t the role.
The problem is when people try to play both roles at the same time.
The Pressure to Be Both
In most organizations, people feel pressure to do everything.
Run fast. Carry weight. Handle details. Solve problems. Support everyone. Produce results.
And many talented people fall into what I call the curse of capability.
They’re smart. They’re capable. They can do a lot of things.
So they do.
But just because you can do something doesn’t mean you should.
Because when you try to operate as both the racehorse and the pack mule, something has to give.
You either:
- Slow down so much that you can’t compete, or
- Burn yourself out trying to carry everything.
Either way, the team loses.
Another mistake people make is believing they should spend most of their time fixing their weaknesses.
But here’s the problem with that thinking.
If you spend all your time trying to improve the things you’re not naturally good at, you might get slightly better.
But at the same time, you’re draining the energy that fuels the things you are great at.
So while your weaknesses improve a little…
Your strengths start to decline a lot.
The best performers in the world understand something most people miss:
Energy compounds around your strengths.
That’s why high performers double down on what they do best and surround themselves with people who are strong where they are not.
Know Your Lane
Another layer to this idea is recognizing that not every race is the same.
There are different kinds of races.
And there are different kinds of loads that pack mules carry depending on the destination.
Every organization is unique. Every team is unique.
But the principle remains the same:
You have to know which role you’re built for and commit to it.
Because trying to switch back and forth between both roles rarely works at the highest level.
So the real question becomes simple:
Both roles are necessary.
Both roles matter.
But clarity about which one you are changes everything.
Once you know that, the next step is identifying the most important things you must do in that role to help the team win.
Because the best performers in the world don’t try to do everything.
They focus on the few things that matter most.
And they do them better than anyone else.
The question now is simple:
Are you trying to run races while carrying the load?
Or are you clear about the role you’re meant to play?
